maybe

no limit really, unless they ask you for a number of pages,

you just have to test it out, finish it, and when you think its finished, go back and thin it out because you will most likely have many redundancies. you have to print it out because thats how they will review it, and see if it drags on for too long, i truly believe its pure trial and error.

subjectively though, i think twenty is alot, especially for march 1, i mean, what is that you have there?

Contrarily, I don't see how 12 pieces is enough to sufficiently demonstrate a candidate's talents, unless, of course, that person is talentless.

remember, people will get really bored when flipping through hundreds of portfolios during admissions. stick to the most engrossing and eye-catching images and diagrams that will convey the proper information without needing to use a lot of extraneous bits and pieces. design is reductive!

however, you might be a happy to know that some schools only give you a maximum thickness like 1/4" or 1/2" for the portfolio, therefore you can cram as much shit in as you want up to that size.

my m.arch portfolio had only 5 projects in it and i think it turned out well considering i got into every school i applied to so... good luck!
